Decision matrix (weighted / Pugh) templates
Weighted decision matrices and Pugh concept selection, with the arithmetic done for you. Weights are normalised and checked (two levels with groups) and scores can use any scale. Measured criteria such as cost or latency are rescaled onto that scale, and must-have knock-outs exclude an option whatever its total. You get totals, a ranking and a highlighted winner, plus the question a steering committee actually asks: how far would one weight have to move before the answer changed? It is answered for every challenger, alongside dominated options and criteria that separate nothing. Write +/S/− against a datum and the same notation becomes a Pugh matrix with Σ+, ΣS, Σ− and a weighted net.
Decision Matrix — ERP Replacement Shortlist
Four ERP routes scored by a selection panel in three weighted groups — capability, delivery and commercial — with time to go-live and five-year cost measured rather than scored. The £2.4m TCO cap knocks out the tier-1 suite despite its 3.47; the cloud mid-market option ranks first at 3.80 of 5, 0.38 ahead of the industry specialist, and keeps the lead unless production planning's weight rises from 15.8% to 29.2%. Illustrative values.
Business & StrategyDecision Matrix — Distribution Centre Site Selection
Four distribution-centre sites compared on modelled drive time, lease cost, labour pool and grid capacity, plus scored flood, expansion and planning risk on a 1–10 scale. Site C's 3.2 MVA supply fails the 4 MVA must-have; Site A ranks first at 7.22 of 10, 0.67 ahead of Site D, and stays ahead unless the weight on lease cost rises from 20% to 25.6%. Illustrative values.
Operations & OpsPugh Matrix — E-bike Battery Mount Concepts
A weighted Pugh matrix screening four battery-mount concepts against the current down-tube rail, with one measured row — pack plus mount mass — compared with the datum's own value. The under-seat cassette leads with a weighted net of +0.40, better on four criteria and worse on one, and holds unless the weight on weight distribution more than doubles from 15% to 32%. Illustrative values.
Project & PlanningPugh Matrix — Ward Discharge Delay Solutions
A classic unweighted Pugh matrix from a Six Sigma Improve phase: four ideas for cutting ward discharge delays judged +/S/− against today's process. The 09:00 daily board round nets +4 — better on four criteria and worse on none — ahead of preparing medicines to take home the evening before at +2, while criteria-led discharge and a discharge lounge both net −1. Illustrative values.
Lean & FlowDecision Matrix — Structured Interview Scorecard
An anonymised structured-interview scorecard for a senior data engineer: seven competencies in two groups scored on a 1–5 rubric, with the coding exercise and data-quality testing as must-haves. Candidate D's 2 on the coding exercise ends their process; Candidate C ranks first at 3.95, only 0.10 ahead of Candidate B — a fragile lead that flips if system design's weight rises from 20% to 23.8%. Illustrative values.
Operations & OpsDecision Matrix — Infusion Pump Tender Evaluation
A most-economically-advantageous-tender evaluation for volumetric infusion pumps in four weighted groups (safety 35%, usability 25%, interoperability 20%, price 20%), scored 0–10 with programming steps and five-year cost measured. Bidder Y has the highest total at 7.62 but fails the dose-error-reduction must-have, so Bidder X ranks first at 7.09 of 10, 0.19 ahead of Bidder Z. Illustrative values.
Operations & OpsDecision Matrix — Choosing an Evaluation Design
A research steering group weighs four designs for evaluating a falls-prevention programme on 12 wards — individually randomised, stepped-wedge, interrupted time series and matched cohort — with time to result and evaluation cost measured. The interrupted time series ranks first at 4.15 of 5, 0.48 ahead of the stepped-wedge trial, which overtakes only if control of confounding rises from 25% to 49.2% of the weight; the matched cohort is dominated. Illustrative values.
Research & AcademicDecision Matrix — Roadmap Feature Prioritisation
Six roadmap epics scored on pipeline ARR, customer demand, strategic fit, engineering effort and delivery risk, the measured criteria rescaled onto a 1–10 scale and the columns ordered by rank. SSO & SCIM ranks first at 8.51, 1.72 ahead of AI meeting summaries, and offline mobile mode and custom dashboards are dominated outright. Illustrative values.
Business & StrategyDecision Matrix — Event Streaming Platform (ADR)
An architecture decision record for an event streaming platform: measured throughput, ops effort and run cost alongside scored replay, ordering, tooling and lock-in, in three weighted groups. The classic broker fails the 60k msg/s must-have; self-hosted Kafka ranks first at 3.88 of 5, 0.20 ahead of the managed service — a fragile lead that reverses if ops effort's weight rises from 18% to 22.4%. Illustrative values.
ArchitectureDecision Matrix — School Heating Options Appraisal
An options appraisal for replacing a secondary school's heating, with like-for-like gas as the baseline and the trust's 120 tCO₂e carbon cap as a must-have that excludes both gas and the hybrid. A district heat connection ranks first at 3.69 of 5 — 0.49 above the gas baseline and 0.33 ahead of air-source heat pumps. Illustrative values.
Project & PlanningDecision Matrix — Machined Housing Supplier Selection
A second-source decision for machined gearbox housings: quality PPM, on-time delivery and piece price measured from trailing data, with must-haves of at most 500 PPM and at least 92% on time. Suppliers C and D each fail one; Supplier B ranks first at 4.33 of 5, 1.48 ahead of the incumbent, and only raising the logistics-risk weight from 10% to 63.8% would reverse it. Illustrative values.
Lean & FlowDecision Matrix — Document AI Model Selection
Four invoice-extraction approaches benchmarked on 2,000 held-out invoices, with accuracy, latency and cost per 1,000 pages measured and a 95% field-accuracy must-have that rules out the current OCR-and-rules pipeline. The fine-tuned open model ranks first at 4.11 of 5, just 0.09 ahead of the small hosted model — a fragile lead that flips if ops effort's weight rises from 10% to 12.5%. Illustrative values.
